How much does it cost to produce content with AI?

Producing content with AI has a cost, it just sits somewhere else. Generation itself got cheap, and with your own infrastructure the marginal cost of each piece gets close to zero. The money moves into curation, direction and review, which is where content gains or loses value. Whoever sells AI as free is hiding that part of the math.

The real cost structure

The full math of producing with AI has six components:

  1. Tools: platform subscriptions or licenses, varying with usage.
  2. Infrastructure: whoever runs it locally pays for hardware and power; whoever runs it in the cloud pays for processing. In our house, generation runs on our own RTX 4090 with ComfyUI and Flux, which zeroes the cost per generated image, but didn't zero out the investment to build and maintain that structure.
  3. Curation: picking, out of many generations, the ones that are good. Cheap high-volume output demands expensive judgment in selection.
  4. Direction: concept, script, reference and prompt. This is the work that decides whether the piece has depth or a generic look.
  5. Review: checking for errors, text, anatomy, brand. AI makes mistakes with confidence, and reviewing is non-negotiable.
  6. Distribution: adapting per channel, publishing and media. The content only truly exists once it reaches someone.

Where the cost migrates

In traditional production, the weight was on execution: crew, location, day rates. With AI, raw execution shrinks and the weight shifts to decisions: what to generate, why, with which reference, what to discard. It's the same shift we describe in will AI replace agencies: the machine eats up raw execution and more value ends up in direction and judgment.

For a small company, the practical lesson is not to keep stacking subscription on top of subscription. A lean, well-run stack covers most needs; the map is in AI tools for small companies. When volume grows or the aesthetic bar rises, it makes sense to outsource AI production to a team that already has mature infrastructure and direction, instead of building everything in-house.

In practice, in the countryside

In companies in the Northwest of São Paulo state, we see two extremes: those who think AI is free and publish raw generations, burning the brand, and those who think it's too expensive and don't even test it. Both are doing the wrong math. With a lean process, a company in Birigui or Araçatuba can produce well while spending little on tools, as long as it pays for what actually matters: someone with judgment directing and reviewing every piece before it goes live.
